1. Revenue

  • Found on your profit and loss statement
  • Set monthly targets and track actuals
  • What you focus on grows – so focus here first

2. Average Job Size (Business model dependent)

  • Total revenue ÷ number of jobs
  • Want bigger profits? Start with bigger projects
  • Helps you level up from $100k renos to million-dollar builds

3. Gross Profit

  • Revenue minus cost of goods sold (COGS)
  • Shows up in your P&L
  • More important than the raw dollar amount? The percentage. That’s where you gain leverage by improving this number

4. Gross Profit Percentage

  • (Gross Profit ÷ Revenue) × 100
  • Track it monthly, find areas to tighten up and increase margins
  • Your ability to scale will be dependent on your ability to improve this number

5. Overhead Expenses

  • Everything below the gross profit line on your P&L
  • Also called your “break-even” cost
  • This one’s tricky, we often to spend more to scale and become more profitable 

6. Break-Even Percentage

  • (Overhead Expense ÷ Revenue) x 100
  • Arguably the most important number you need to know 
  • You can NOT price with any confidence without knowing this number 

7. Net Profit

  • Gross Profit – Overhead
  • This is your bottom line – what’s really left at the end of the day
  • In a general sense aim for 10 – 12% as a custom builder, 15 – 20% as a remodeler

8. Net Profit Percentage

  • (Net Profit ÷ Revenue) × 100
  • Shows how effectively you’re turning sales into actual bottom line profit
  • Every thing you do, every decision you make effects this number 

9. Working Capital

  • Current Assets – Current Liabilities
  • Found on your balance sheet
  • Measures your business’s financial cushion. More cushion = more confidence

10. Personal Income

  • Far too many Builders put zero focus on their own income and net worth
  • If we want to make more money personally we need to set targets and make it happen
  • Hitting your personal income target is dependent on the other “11 Critical Numbers” 

11. 50% to Close Pipeline

  • Opportunities that have at least a 50% chance of closing or more 
  • Predict with certainty your upcoming work load, cash flow and team building needs
  • Your Revenue, Gross Profit, Net Profit and Personal Income Targets are all directly tied to this number 

12. Next Month's Revenue Target

  • Tie things, to-do’s and tasks to dollars 
  • If we use our schedule software well this can easily be done 
  • Your team should know the dollar value associated to the things on their to-do list 
  • This is the one that changes the game when done with consistency
